Shiro Games released Northgard in Early Access on 22 February 2017, amid AAA publishers' desertion of the RTS genre. At that point, the only RTS still commercially alive were the veterans (StarCraft II, AoE). Nobody launches a niche Viking-themed RTS without a slight intention to die. Shiro did it anyway — and released 1.0 on 7 March 2018 with eleven missions and six playable clans.

The title made an honest but not exceptional launch — around 500,000 sales in the first year. It's the step that followed that became the Shiro signature: twelve paid DLC clans added gradually between 2018 and 2025, plus a Ragnarok expansion in October 2018, plus the Cross of Vidar mode, plus a map editor. Each clan release triggers a wave: RTS specialist press, niche creators, lapsed players returning, Steam velocity signal restarted.

The result is the inverse trajectory of the typical indie. Most Steam releases make 60 to 80% of their sales in the first six months, then drop sharply. Northgard does the opposite: 2 million cumulative around 2021, 5 million by end of 2025. Most sales come from the long tail, triggered at each content release. The December 2025 Definitive Edition — free for existing owners, bundling all content — serves as an additional reactivator for a new acquisition wave.

The lesson is valuable for any studio that thinks 'launch = end of the work'. Steam post-launch isn't a reminder channel — it's a permanent workshop where each update becomes a new event of algorithmic visibility. Shiro didn't sell a game in 2018. They sold an asset they methodically exploited for seven years. That discipline pays more in the long run than any launch marketing blitz.
